If they made Tadashi Hamada the twist villain in Big Hero 6, I would be much more entertained by it. That of course comes with the rewriting of the script to create motivation, but the twist would be much more impactful. Ik that Big Hero 6 is based on a Marvel comic, so something like this could probably never happen.

The reason why Hans was such a bad twist villain because originally in the movie Elsa was the villain, and she wouldn’t reform. But after hearing the song ‘let it go’ they decided that they couldn’t make her a villain. (I wish I was joking.)So they literally shoehorned Hans in as villain.

K so Hans what they could’ve done.. this would’ve been so much more interesting, so he meets Ana quickly falls in love and when Elsa refuses he becomes enraged so he plots to kill her cause she won’t give Ana permission to marry him so then when Ana leaves and still being in love with him and come back after being hurt by Elsa he tries to kiss her to save her and she doesn’t become fixed so he blames elsa goes to kill her

We don't know how did she arrive there, or why did they never went to rescue her, but it is possible that she have resented. Finally, as seen in a trailer phrase, he tries to convince Woody to go to the amusement park, just as Stinky Pete tried to convince Woody to go to Japan.

The sheep, Bellwether, is literally overworked, ignored, and cast aside the entire movie despite her obvious ambition and political acumen. That's demonstrated by her focus on Judy, telling her she always has a friend in city hall, her comment that the mayor chose her to get the sheep vote, and texting the mayor about Judy taking the case so Bogo couldn't fire her. She also quickly tries to position Judy as the face of the ZPD saying people need reassurance. Even her name signals ambition: a bellwether is a predictor of something, usually change, and the leading sheep in a flock. She seemed meek and unassuming, but had a clear agenda throughout the film. I think this one was done well.

Hans doesn't work as a good twist villain. As far as I know, there wasn't any foreshadowing. Also, he genuinely seemed to be a good guy; he protected the kingdom from a traitor (the Weasel guy), gave food and blankets to the people, and he told Elsa how to be a better person; she was about to kill a guy, but then Hans told her not to be the monster they fear she was.

Twist villains work a lot better in a series than a movie. That way they have time to make you actually care about and like the person before they turn out to be evil. I personally think it's best if they seem like kind of a jerk at first only for the audience and characters to slowly warm up to them. Then right as they've become a fan favorite they stab the good guys in the back and reveal how every benevolent action they made in the past was part of an elaborate but still totally coherent and intelligent plan. My favorite twist villain that I can remember is from the web show red vs blue.
